What changes for a COO at a custom closet company

A closet company is a small factory and an install business joined by one order. The COO owns the path that order takes and the install date written on it.

  • One order record from drawing to install

The signed design holds the price, the parts and the hardware. The COO decides where that record lives, who may change it, and when it locks for cutting. The cut list, part labels, hardware pick list and the installer's drawing should all come from that one record. A change after the lock becomes a new order with its own date, not a phone call to the shop floor.

  • The lead time is a written promise

The lead time designers quote should come from the shop's backlog and the install calendar, not from what closes the sale. In California, for example, the contract must show an approximate start date and completion date, and a change order binds the buyer only if it states its effect on the completion date, among other things. CSLB's sample contract shows the layout. The COO publishes the current lead time each week and moves it as the backlog changes. • Every finish adds stock

Each new board color, edge band, rod finish or handle adds to what the shop stocks and how often the edgebander changes over. Sales wants more choice, and the shop wants fewer colors. The COO sets the catalog with the CEO and sales leaders, retires slow sellers, and decides which items are stocked, which are ordered per job, and how much time a special finish adds to the lead time.

  • Plan the rush before it arrives

Look at your own order history for the weeks that bunch up, such as the run-up to the winter holidays, the new year or the spring moving season. The COO plans those weeks months ahead: cross-trained installers, a second shop shift or Saturday cutting, and a firm last-order date for holiday installs that designers can quote honestly.

How much custom closet chief operating officers make

The closest BLS group for custom closet chief operating officers is chief executives. Chief executives who work for specialty trade contractors earned a median of $169,170 a year ($81.33 an hour) in May 2025, according to the Bureau of Labor Statistics. That’s below the $213,990 median for chief executives in all industries. About 3,830 of the 204,350 chief executives in that survey work for specialty trade contractors.

The template offers a base salary with bonuses for efficiency and cost savings. Add on-time installs and remakes to the bonus, so savings in the shop don't come back as second trips to customers' homes.

Skills to hire for, and what you can teach

Hire for these

  • Has run both a production shop and field crews, in closets, cabinets or millwork
  • Sets lead times from real capacity and holds sales to them
  • Builds one order flow that design, shop and installs all use
  • Has used lean or a similar method on a shop floor
  • Has kept remakes flat while order volume climbed

Teach these on the job

  • Your design program and how it feeds the CNC router
  • Your board, edge band and hardware suppliers
  • Contract and change order rules in the states you serve
  • Your install app and sign-off steps
  • Your catalog history and best sellers

The COO works from the design program's order list, the shop's cutting schedule and the install calendar, ideally linked in one system. In interviews, find out which of these a candidate has joined up before, and what broke along the way.

Custom closet chief operating officer interview questions

Two of the 6 questions we'd ask, and what a strong answer sounds like. Ask every candidate the same questions, and rate each answer on your own before you compare notes.

  1. Situational · Linking shop and install

Install crews keep arriving to find missing or wrong parts. Walk me through how you'd fix it.

A strong answer: Traces errors to design, cut list, production or staging, adds checks at each handoff such as a pre-load checklist, and tracks missing-part visits weekly.

  2. Behavioral · Developing managers

Tell me about a production or install manager you developed. What can they do now that they couldn't before?

A strong answer: Names the skills, such as scheduling or coaching crews, how they taught them, the decisions handed over and the results.

Custom closet chief operating officer KPIs

The template's quarterly gains are steep for a company that already runs well. Measure a few months first, then set gains the shop and crews can keep.

Production Efficiency Rate
Parts cut, edged and drilled per shop hour, or orders shipped complete per crew day, against plan. Choose one formula and keep it, so the trend means something.
Team Productivity Improvement
Installed revenue per paid install hour and parts per shop hour, compared with the same quarter last year so busy and slow seasons line up.
Customer Satisfaction Rating
Post-install survey scores sorted by cause: design, shop, install or scheduling. The COO owns causes that come from how the system runs, such as late or incomplete orders.
Cost Reduction
Cost per installed job for board, hardware, shop labor, install labor and return trips, compared year over year. A cut that shows up as more remakes a month later isn't a saving.

Career path

  1. Production managerRuns the shop, its machines and its quality.
  2. Operations managerBooks installs and keeps parts moving to crews.

Custom closet chief operating officer FAQ

Can a closet production manager do the COO's job?

Sometimes, in a single-market company. A production manager answers for what comes off the saws, router and edgebander. A COO also owns order entry, the install crews and the lead time designers quote. If your production manager already settles fights between sales and installs, they may be ready; if not, hire above them.

How much does a custom closet chief operating officer make?

Chief executives who work for specialty trade contractors earned a median of $169,170 a year ($81.33 an hour) in May 2025, according to the Bureau of Labor Statistics. The middle half earned between $100,570 and $283,340 a year. Pay also depends on your local market, experience and bonus terms.

Where should a new closet COO start?

Usually the handoffs. Pull ten recent orders and trace each one from signed design to customer sign-off: how long it waited for order entry, for cutting and for an install date, and whether it needed a second trip. The longest wait, or the most common reason for going back, is where to start.

Where do good closet COOs come from?

Cabinet and millwork shops, furniture makers and other made-to-order businesses with install crews. Someone from a pure factory may underrate the install side, and someone from field service may underrate the shop. Ask finalists to walk you through an order that went wrong between departments and what they changed afterward.

What does the COO template mean by an industrial setting?

In a closet company it means walking the shop floor while the panel saw, CNC router and edgebander run, and carrying a box of hardware or a sample panel now and then. The template's lifting line covers loads up to 20 pounds. Your posting should name those tasks and say reasonable accommodation is available.
