How one sales team sells four ways

One flooring company can sell four ways at once: to shoppers on the showroom floor, to homeowners at a measure, to builders by the house plan and to general contractors by bid. Each runs on different rules, and this manager writes them down.

  • Every lead gets an owner

Write down who takes each kind of lead. A walk-in who wants carpet for one bedroom can buy from the showroom seller that day. A whole-house remodel needs a rep at the home with a measure. Builder selections and commercial bids go to whoever holds those accounts. When two sellers touched one sale, the rule says who gets the credit. Without it, the best sellers fight over big leads and small jobs sit.

  • Prep is where reps give the job away

Under pressure to close, a rep may drop tear-out, leveling or stairs from the quote and hope the crew absorbs it. The crew can't, and the job loses money on install day. Prep prices come from the general manager; holding reps to them falls to sales. Check a sample of sold quotes against the measure notes each week. Reps may discount the floor itself within set limits, but never the prep the house needs.

  • Store and builder volume can sink a showroom pay plan

Showroom sellers paid mostly by commission can be exempt from overtime under the retail commission rule only if the business counts as retail, with at least three quarters of its sales not for resale, and their pay passes two more tests. DOL treats a service sold to a company that resells it to its own customers as a sale for resale, which can describe store program installs. Flooring for a builder's whole subdivision may count the same way. Have a wage lawyer test your mix. Source: eCFR: 29 CFR 779.334, sales of services for resale.

  • Commercial bids price the slab as its own line

On a commercial bid, nobody knows the slab's moisture until it's tested, which may come after the award. One vinyl maker's guide names the ASTM F2170 probe test, gives a target relative humidity reading for the slab, and leaves moisture warranties to the maker of the adhesive or moisture system chosen. Set one rule for every commercial bid: base it on a slab within the maker's limits, and price mitigation per square foot as its own line or alternate. Then a wet slab becomes a priced change, not a loss. Source: Hallmark Floors: San Simeon installation instructions.

How much flooring sales managers make

Sales managers who work for building finishing contractors earned a median of $124,650 a year ($59.93 an hour) in May 2025, according to the Bureau of Labor Statistics. That’s below the $148,270 median for sales managers in all industries. About 1,170 of the 637,080 sales managers in that survey work for building finishing contractors.

The template sets a base, plus commission and revenue bonuses. Commission is part of BLS pay, and still about three quarters of the sales managers it counts among building finishing contractors make more than this template's top base. Decide which channels feed the manager's commission, since a builder phase or a store program can swell revenue the manager did little to win.

Skills to hire for, and what you can teach

Hire for these

  • Has sold flooring in homes or a showroom and coached others to do it
  • Reads a measure drawing and quote well enough to catch missing prep
  • Writes lead rules that every kind of seller on the team accepts
  • Prices a commercial bid with clear exclusions and alternates
  • Builds a commission plan around margin, not the invoice total

Teach these on the job

  • The prep lines a quote must carry for each floor type
  • Each builder's option sheets and selection deadlines
  • How your general contractors want bids, alternates and submittals
  • Quote and margin reports in your flooring software
  • Which collections your makers are dropping or repricing

Daily work runs on the flooring software's quote, margin and sold-job reports, the measure drawings behind each quote, and a bid log for commercial work. A weekly list of sold quotes with missing prep lines catches giveaways before the floor is ordered.

Flooring sales manager interview questions

Two of the 6 questions we'd ask, and what a strong answer sounds like. Ask every candidate the same questions, and rate each answer on your own before you compare notes.

  1. Situational · Measuring accuracy

Reps keep measuring wrong, and orders come up short. What do you do?

A strong answer: Sets a standard room-by-room measure with a drawing, spot-checks measures before ordering, retrains reps on the misses, and tracks short orders by rep.

  2. Behavioral · Coaching

Tell me about a rep who kept losing sales at the in-home measure. How did you coach them?

A strong answer: Describes the rep's specific gap, the coaching and practice, and the change in results.

Flooring sales manager KPIs

Read every number by channel, since one builder phase or one commercial award can make a quiet month in the showroom look busy. Build each channel's target from its own past sold jobs.

Monthly Revenue Growth
Sold revenue after cancellations, this month set beside the same month in the prior year, split into showroom, in-home, builder and commercial. Comparing with last month mostly measures the season and builder phases.
Sales Conversion Rate
Quotes that became signed jobs, read per seller within each channel. A showroom quote and a commercial bid convert so differently that one blended number hides both.
Customer Satisfaction Rating
Post-install ratings sorted by the seller who wrote each job. A low score tied to a missed prep line, a surprise seam or a date the crews never agreed to points back to the sale.
Lead Generation
Qualified leads the sales team found itself, such as builder bid invitations, general contractor invites and referrals reps earned, kept apart from marketing's leads. Count a builder or contractor once it asks for a price, not when a rep drops off samples.

Career path

  1. Sales representativeQuotes rooms in homes and on the showroom floor, and learns which jobs pay.
  2. Sales managerLeads every seller and owns lead rules and quote discipline.
  3. General managerTakes on installs, the warehouse and the branch's profit.

Flooring sales manager FAQ

Should flooring commission follow the sale price or the margin?

On margin, usually, after material, labor and prep. A rep paid on price can sell a big order at a thin margin and still earn well while the company barely breaks even. Release it once the job is installed and the customer has paid, and spell out how a resized job at the final measure changes it.

How much does a flooring sales manager make?

Sales managers who work for building finishing contractors earned a median of $124,650 a year ($59.93 an hour) in May 2025, according to the Bureau of Labor Statistics. The middle half earned between $83,970 and $153,740 a year. Pay also depends on your local market, experience and bonus terms.

Who pays when a sold floor fails because it didn't suit the room?

Decide before it happens. If a rep sold a product the maker's install guide rules out for that room or subfloor, the claim traces to the sale. Some plans take back part of that commission, where state wage law allows it, and send the rep for retraining. Whichever rule you pick, put it in the written plan before the first claim.

How fast should a flooring quote go out after a measure?

Same day for a room or two, and within a couple of business days for a whole house, with the drawing attached. Shoppers comparing floors often book other measures that week. Track the time from measure to quote by rep, and look hard at any rep whose quotes wait while the showroom gets busy.

How much site work should a flooring sales manager ad describe?

Enough to show it happens now and then. List the tasks: riding along to a measure and kneeling at a floor register to look at the subfloor, walking a commercial space at a pre-bid meeting, working a booth at a home show, and hauling a sample bag or display board up to 25 pounds. Some sites have no heat or air yet. Leave those template lines in the ad, add these tasks below them, and name who answers accommodation questions.
